Inside one 1.4M-post migration: a 60-day log

A regional daily news publisher came to us on a dying VPS — 6.4-second median load times, three plugin conflicts per deploy, and an engineering team that had stopped writing new features to keep the lights on. Here's what the move actually looked like.

  1. DAY 0

    Audit & redirect map

We crawled all 1,403,221 URLs, identified 47,812 legacy redirects the previous agency had buried in .htaccess, and produced a hand-coded 301 map reviewed by our in-house SEO team — no plugin-only shortcuts.

  2. DAY 3

    Content & media staging

Posts, comments, authors, custom taxonomies, and 1.2 million images moved to a staging environment on Cloudflare's edge. The editorial team continued publishing into the old WP instance; we ran a final delta sync at cutover.

  3. DAY 5

    DNS cutover, zero downtime

TTL dropped to 300s 24 hours in advance. The cutover itself took 9 minutes — the new stack was serving traffic on the same canonical hostname before the old DNS records expired.

  4. DAY 14

    Schema, sitemaps, Search Console

NewsArticle schema regenerated across every post, XML sitemaps split by category, Search Console re-validation requested. No manual URL submissions; we let the sitemaps do the work.

  5. DAY 60

    The audited outcome

Median load time: 6.4s → 0.7s. Traffic retention: 99.99%. Core Web Vitals: +78%. Editorial team unblocked — they shipped three new features in the first month after migration that had been on the backlog for over a year.

  • Median load6.4s → 0.7s
  • Traffic retained99.99%
  • CwV delta+78%
  • Project fee$89 flat

We had been told twice that we couldn't migrate 1.4 million posts without losing six months of search traffic. Blogswitch proved that wrong. The page that mattered to us — the politics section's landing page — went from a 7.1-second median load to 0.8 seconds, and we kept every ranking on the first three SERPs.
